Simple reporting habits that help multi-branch operators compare sites without forcing identical shelf layouts.

Multi-branch operators often try to standardise every shelf before they standardise the conversation. Shelf layouts reflect neighbourhood demand; forcing them identical usually frustrates managers. Shared visibility habits travel better than identical planograms.

Agree one shortage summary format. Same columns, same weekly send day, same definition of a true stock-out. When every branch uses the same page shape, comparison becomes possible without visiting each site.

Agree one expiry window rhythm. If Bang Phat reviews 60 days on the 1st and 15th, Chiang Mai should not invent a quarterly only habit unless the SKU mix truly differs.

Protect local judgement on slow movers. A coastal branch may move travel kits that a residential branch never sells. Visibility means seeing the difference, not punishing it.

Hold a short monthly call with branch managers using the same three prompts: what ran out for chronic patients, what is amber on expiry, and what variance still needs a second look. Those prompts keep the meeting concrete.
